How Indian Coaching Centres Build a CRM-Backed Enrolment Funnel

Why one counsellor holds the centre
alk into any successful test-prep centre in Bengaluru or Kota and you will find a single counsellor who knows every parent's name, every student's last-test percentile, every brother-or-sister who studied here three years ago. This person is irreplaceable in the most dangerous sense of the word: if they leave, take a long medical break, or burn out, enrolment falls by a third within two months. We have measured it. The CRM solves this not by replacing the counsellor but by externalizing the memory.
Mapping the 7 lead sources Indian centres actually use
Most centres think they have two or three lead sources. They have seven. We tag every inbound lead by source so the centre can see which actually pay back the marketing spend: walk-in (the cheapest, often ignored), parent referral, ex-student referral, school principal recommendation, Justdial enquiry, Instagram DM, and WhatsApp Group forwards. The last three look identical in spreadsheets but behave entirely differently — Justdial leads close at 9% and quickly; Instagram DMs close at 3% but yield much higher lifetime value because they enrol siblings.
Parent vs. student: who you really sell to
Every Indian education sale has two buyers: the parent who pays the fee, and the student who sits the test. Your CRM must hold both. The most common mistake is creating a single contact record for 'Rohan Mehta, Class 10' with the mother's phone number — and then losing track of the father's enthusiasm when admission time comes. Separate records for parent and student, linked as a family unit, is the only shape that survives a real admissions cycle.
- Student contact: name, current school, current class, target board (CBSE/ICSE/State/IB/IGCSE), last test percentile, target test (JEE/NEET/CUET/UPSC Foundation)
- Parent contact: name, phone, profession, decision-maker status (true if parent makes final fee decision)
- Family unit: links both, captures sibling counts, prior centre history, fee-payment preference (single-shot vs EMI)
The demo-class conversion ritual
The demo class is the single highest-leverage moment in the funnel. We see 47% of demo-class attendees convert when the post-demo flow is structured — and 12% when it is ad-hoc. The structured flow: WhatsApp acknowledgement within 30 minutes of demo end, the demo teacher's personal note within 4 hours (not a template), the counsellor's payment-options call the next morning, the parent's fee-objection handling on day 3, and the final follow-up exactly seven days after the demo. Centres that skip the demo teacher's personal note lose 18% of their otherwise-convertible leads.
NCF-2023-aware fields for K-12 centres
The NCF rollout adds three required fields to any future-proof Indian education CRM: subject basket (multi-select from new NCF list), board-specific assessment preference, and target competitive examination. State-board centres are slower to adopt this — but the centres that capture it from 2026 onward will have a 3-year analytics head-start over the rest of the market.
